How to shorten quote preparation time

Quote preparation time grows from information hunting and approval waiting. One data source, a ready template and written thresholds cut days to hours.

Short answer

Quote preparation time rarely grows because of writing. It grows because people hunt for information and wait for approvals. Keep customer data in one place, build pricing and discount rules into a template, and write down your approval thresholds. Days turn into hours. Measure the gap first.

What is quote preparation time?

Quote preparation time is the total calendar time between the moment a customer asks for a quote and the moment the quote reaches them. It is not the minutes a rep spends at the keyboard. It is the time the customer spends waiting.

The distinction matters. A quote may take 40 minutes to write, but if it lands three days later, the problem is not writing speed. The problem is the waiting in between.

Why does quoting take so long?

Because the time splits into three parts, and the two longest ones are not writing: gathering information, writing the quote, waiting for approval.

Gathering information means finding what the customer bought before, what price was discussed, which branch is buying, and what they asked for in the last call. If that is not written in your CRM or your ERP, the rep collects it by asking people. Every question is another wait.

Waiting for approval means a discount or payment-term request stuck with a manager. If the threshold is not written down, the rep asks every time and the manager reviews every time.

A third source of delay is version confusion. Which file is the final one, and at what price? That question comes back with every revision. When two people send the same customer two different numbers, what you lose is not only time but trust.

How do you calculate the hidden cost?

A simple worked example with your own numbers:

  • You issue 60 quotes a month.
  • A rep spends roughly 45 minutes per quote looking for information.
  • Information gathering plus approval waiting adds 2 days per quote.

45 minutes × 60 quotes = 45 hours. On a team of five, that is close to one person's full week every month. On top of that, a quote arriving two days late leaves the door open for a competitor to get there first.

Your number will be different. What matters is not the figure itself but the fact that you measure it.

How do you shorten information gathering?

Stop searching for quote data at quote time. Capture it at conversation time. The rule is simple: every field the quote needs should be written into your CRM or ERP right after the call.

The minimum list:

  • Which legal entity and which branch the quote is for
  • Product, quantity and delivery date requested
  • Price range discussed and payment-term expectation
  • The person who decides and the person who influences them
  • Whether a competing quote exists, and from whom

With those five lines written down, building a quote stops being a search and becomes a copy. For why those fields stay empty, see why CRM data quality breaks down.

How do you shorten approval waiting?

Write the approval threshold down and leave everything below it unapproved. An example ladder:

  1. Up to list price: no approval, the rep sends it.
  2. Discount up to 10%: sales manager, same day.
  3. Discount above 10% or terms beyond 60 days: senior management.

Set the thresholds against your own margin structure. The critical part is not the number. It is that the rep knows whether approval is needed without asking anyone.

How do you build a quote template?

A template is not an empty file. It is a skeleton with defined fields. Checklist:

  • Price lines come from the product list, never typed by hand.
  • Payment terms, delivery and validity arrive with default values.
  • Out-of-scope items sit under their own heading.
  • The validity date is always filled in.

Sending fast is not enough on its own. For what goes wrong after the quote lands, read deals lost at the proposal stage.

What happens after the quote is sent?

Sending is not the end of the process. It is the start of follow-up. A quote sent quickly but never followed up ends up in the same place as a late one.

Record three things at the same time:

  • The date it was sent and how long it stays valid.
  • The date the customer said they would decide.
  • The day planned for the next contact.

With those three fields filled, your quote list stops being an archive and becomes a working follow-up list. Expired quotes nobody has touched are dead records inflating your reports. Clear them once a month.

Tie follow-up to the system, not to a person. When a rep takes leave or leaves the company, quote follow-up should not leave with them.

Where should you start?

  1. Week 1: pull the request and send times for your last 20 quotes. Write down the average and the worst three.
  2. Week 2: find the longest waiting step — information or approval.
  3. Week 3: write one rule for that step. A required field or an approval threshold.
  4. Week 4: repeat the same 20-quote measurement and look at the difference.

Do not try to fix everything at once. One step a month is three steps a quarter.

FAQ

How fast should quote preparation be?

It depends on the industry. Same day for standard products and two business days for custom solutions are reasonable targets. Measure your own average first, then set the goal.

Does a template restrict the sales rep?

A template fixes the format, not the price. The rep still works the discount and the scope. They just do not build the file from scratch.

Does a small team need approval thresholds?

Yes. Even on a team of three, a written threshold removes verbal approval waiting and stops quotes from stalling when someone is on leave.

Which data do I use to measure quote time?

The request date and the send date are enough. If both are recorded in your CRM, the measurement comes out of a single report.

Does quoting faster raise the win rate?

Not on its own, but being on the table before a competitor frames the comparison in your favour. Speed does not replace the right price.
